Barient 25 winch reassembly issue

I'm having trouble re-assembling my winch after servicing it. Specifically, the assembled ratchet gear & pinion are too tall for the space (photo attached). I was able to find a Barient 25 manual online but it doesn't appear to be quite the same as mine. Hoping someone may be able to help me put Humpty Dumpty back together --

Did you push in the pawls so they dropped in place in the gear?

That's the winch although mine also has a stainless piece not shown in the diagram; it can be seen in photo, which I'm trying again to post ... no issues with stray pawls, just not enough space for what I need to do.

looks like someone added a spacer. I've never seen anything like that. Can you remove it from the shaft?

Are you sure that is a Barient and not a barlow?

All's well that ends well -- I somehow mixed up a gear with one of the same diameter from another winch in the course of my offseason maintenance. Thanks for your armchair advice -- it got me thinking and helped me to figure out where I had gone wrong. As for the stainless spacer it definitely belongs there but it doesn't show up on any parts diagrams that I can find... thanks again!

I have Barlow winches and to install the pawls I wrap about two turns of light cotton around the pawl assembly and use the cotton to pull the pawls in against the assembly. I then slide the pawl assembly down into place and gently pull the cotton out. (This is not needed for all pawl assemblies though.)
Is it possible that the spacer shown raises the pawl assembly so that it just does not fit? Seems strange if the assembly was previously working.
Just don't lose the pawl springs. The little buggers leap madly in all directions if allowed to.
