It was interesting going over all the replies. Two replies came close- yes, I have a feathering prop.
But the problem, which I would have expected someone to suggest was

da da da dum

Rope in the prop.

A big nylon rope shredded horribly. The prop blades entangled, would not let the prop gears to shift, and therefore probably also the gear.
Once removed everything is ok.

P.S. I wrote my question when I was in a big problem, had to throw anchor, manualy, in the entrance to Galipoli port, Italy, after the engine died when shifting to reverse. It died because of the rope.

One month, nearly thirty responses and NOW you finally tell us that the problem occurred after the engine died when going into reverse. That little fact would have totally changed this thread.

We would have had more fun advising you on a massive rebuild but this is great news.
So many of us wished you safe passage it was bound to turn out well.

Yes, makes you wonder whether he even bothered reading the other suggestions during that time?

Yes, I did read the replies. As I said, I posted the question when I was in trouble, hoping for an immediate idea that will help me immediately. A Hail Mary if you would. It turned up to be the rope shutting the engine.
As someone noted, I had an earlier problem with the engine not starting when hot. So basically I was drifting in the harbor entrance without engine (or sails). Dropped anchor, started looking for advice frantically.

I had no intention of making it a puzzle. It was an honest call for help.
