I had my doubts about this whole lapping business. After all, it's not mentioned in the Yanmar workshop manual. So I replaced the clutch cone and put it all back together.

Big mistake. The transmission works just as badly as ever. So now I'm going to take the fricken thing out again this winter, take it apart again and lap it.

I'll have to follow the link above to see how as I tried it last winter and couldn't find anything shaped like the inside of the gears to do the lapping. I wasn't about to use the new cone, which doesn't seem appropriate anyway as it surface is no where near smooth.

Another thing: We have in Michigan (surprisingly) a Kansaki rebuild shop. I spoke with the mechanic a few months ago and he said that the main reason these transmissions fail to engage is that people shift them way too tentatively. They don't like the 'clunk' sound, so they ease the shift lever rather than slam it forward. Years of this technique causes the cone to wear out.

I didn't think to ask him about deglazing. Wish I had.

Good to know. That fits with not wanting to run them at higher rpm too.

Does anyone know if you can change the transmission oil/fluid while the boat is in the water
On Yanmar SD 50 sail drives? I was told yanmar sells a tube that you can screw onto the filer thread and suck out 90% of the old oil! thanks

Even the manual for my old 87 4JHE cautions against shifting slowly.
I loved the throttle on my Verado outboard, it was purely electric, you couldn't shift it incorrectly, the computer just wouldn't let you.
